How to Choose a CRM Integration Partner: 10 Questions to Ask

Free HubSpot Consultation + CRM Playbook

how to choose a crm integration partner

Most CRM integration partners look identical on a sales call. They all list dozens of platforms, they all say “custom”, and they all promise a clean sync. You see the difference three months after launch when a record fails to sync and you find out who really owns the fix.

The quickest way to choose a CRM integration partner is to ask questions that require specific answers. In this guide we’ll walk you through 10 of them, what a good answer sounds like, and the red flags that should end the conversation.

We’re a HubSpot Diamond Partner and have been building integrations across 300+ platforms since 2013. Roughly 50% of our clients come to us because a first integration went wrong. These are the questions we wish clients would have asked the first time.

What is a CRM integration partner? A CRM integration partner is a company that creates, builds and maintains the link between your CRM and other business systems, such as an ERP, billing platform, support desk or data warehouse. A good partner takes the reins on data mapping, sync logic, testing and post-launch monitoring. The biggest difference between partners is that last part.

CRM integration partner vs other options

You can connect systems five ways. Before you shortlist vendors, check that a partner fits your scope.

Option Best for Main trade-off
DIY tools (Zapier, Make) One trigger, one action, low volume Task limits and no help with complex data
Native CRM sync (HubSpot Operations Hub) Supported apps with standard field mappings Won’t reach most ERPs or custom logic
In-house developer Teams with spare senior engineering time Slow, and the knowledge sits with one person
Enterprise iPaaS (Workato, Boomi) Central integration teams running many systems High platform fees and specialist skills
CRM integration partner Two-way sync, custom objects, ERP or industry systems You depend on the partner’s process and support

If your project involves two-way sync, custom objects, or a system like NetSuite or an industry platform, a partner is usually the right call. Our Zapier vs custom integration guide covers where simpler tools stop working.

10 questions to ask a CRM integration partner

Ask every partner on your shortlist the same questions. Write down their answers. Vague answers on a sales call turn into expensive surprises during the build.

1. Which platforms have you integrated, and can we see a similar project?

A long logo list proves little. What matters is whether the partner has connected your specific systems at your data volume.

A strong answer: The partner names projects that match your stack or industry and shows a case study or offers a reference. For example, a staffing firm should ask for work like our HubSpot and Avionté integration for a 60-year staffing leader.

Red flag: “We can integrate anything” with no example from your industry or platform.

2. Do you build custom integrations, or only use pre-built connectors?

Pre-built connectors work when the systems store data in the same way. They break when you need calculated fields, dedupe rules, or non-matching schemas.

A strong answer: The partner explains why and when it uses a connector, and when it constructs custom sync logic. It supports engagements and attachments, custom objects not just contacts.

Red flag: Every project runs through the same third-party tool, whatever your requirements are.

3. Who will actually build our integration?

Some firms send senior people to the sales call and junior staff or subcontractors to the build.

A strong answer: You get names and roles: a project manager, an integration designer and the engineers. You can talk to the engineers directly during the project.

Red flag: An account manager sits between you and the engineers who write the code.

4. What does your process look like, week by week?

A partner with a real process can describe it without a slide deck.

A strong answer: A clear timeline with named phases. Ours runs about eight weeks: kickoff and data mapping in week one, the technical build in weeks two and three, your review of the first sync direction in week four, and the second direction or refinement after that. You can see the full integration process before you sign anything.

Red flag: “It depends” with no phases, or a paid discovery project before they’ll describe the work.

5. How do you handle data mapping and sync conflicts?

Two-way sync has to decide what happens when both systems change the same record at once. Field mapping has to survive schema changes later.

A strong answer: The partner asks which system owns each field, how to break ties, and what to do with duplicates. It documents those rules and gets your sign-off before building.

Red flag: The partner never asks which system is the source of truth.

6. How do you test before go-live?

A sync that runs but writes bad data is worse than one that fails loudly, because the errors stay hidden until reports go wrong.

A strong answer: Testing in a sandbox or test portal, record-count reconciliation between systems, and a review step where your team checks real records before full launch.

Red flag: Testing means “we’ll turn it on and watch.”

7. What happens when the integration breaks after launch?

APIs change, business rules change, and edge cases show up months later. Every integration needs care after launch. The question is how that care is delivered and billed.

A strong answer: A defined support plan with monitoring, error alerts and engineering time included. Our continuity plan covers monitoring, error handling, sync changes when your rules change, and support by chat, phone and email. Year one is prepaid, and we fix production issues without billing hours.

Red flag: “We’ll quote it when it happens,” or support that ends at launch.

8. How do you price the project, and what counts as a scope change?

Hourly billing has no ceiling. A fixed price only protects you if the scope is written down.

A strong answer: A fixed price tied to a written scope, with a clear rule for what changes it. We publish our prices: setup runs $3,450 to $18,400 depending on the number of objects and sync direction, plus $250 to $500 per month for continuity. Our CRM integration cost guide compares this with hourly, iPaaS and in-house pricing.

Red flag: No number until after a paid discovery phase, or an hourly estimate with no cap.

9. How do you protect our data during the project?

Integration partners often need admin or API access to systems that hold customer and financial data.

A strong answer: The partner goes through how it stores credentials, who on its team has access, how it restricts permissions and how it revokes access when the work is finished. For regulated industries it should be ready for your security audit.

Red flag: It asks for full admin logins to every system and can’t say who will use them.

10. What happens to the integration if we stop working together?

You should know this before you sign, not when you’re switching vendors.

A strong answer: A plain explanation of what you keep, what runs on the partner’s infrastructure, what documentation you receive, and how a handover works.

Red flag: The partner avoids the question or says you’d need to “start over.”

CRM integration partner scorecard

Score each partner from 1 (weak) to 3 (strong) on every question. Weight the questions that matter most for your project.

Question What you’re checking Partner A Partner B Partner C
1. Similar projects Proof in your stack or industry
2. Custom vs connector Fit for your data model
3. Who builds it Direct access to engineers
4. Process and timeline Named phases and dates
5. Mapping and conflicts Source-of-truth rules
6. Testing Sandbox and reconciliation
7. Post-launch support Defined plan, no hourly surprises
8. Pricing and scope Fixed price, written scope
9. Data security Access limits and offboarding
10. Exit plan Documentation and handover

For most mid-market teams, questions 5, 7 and 8 predict success best. They show whether the partner will still be accountable after go-live.

What this means for your shortlist

Start with two or three partners who have built your exact integration. Send them the same written list of systems, objects and sync direction and ask for a fixed quote against it. You can only compare quotes built on the same scope.

If you’re also moving off another CRM, ask whether the same partner can run the CRM migration and the integration together. One team that knows your data model avoids a second round of mapping. Our CRM migration playbook covers the mistakes to avoid at that stage.

FAQ

How do I choose a CRM integration partner?

Identify two or three partners who have experience with your particular systems. Ask each of them the same questions on process, testing, post-launch support, pricing and data security, then compare the written answers. Pick the partner with the clearest scope, a fixed price and a defined support plan.

What should I ask a CRM integration partner?

Ask about similar projects they’ve built, who will do the build, how they manage sync conflicts, how they test, and what happens when the integration breaks after launch. And find out what they consider scope changes and how they price the work. The experienced partners distinguish themselves from the generalists by answering these questions specifically.

What are red flags when hiring an integration partner?

Typical red flags are no examples from your platform or industry, a paid discovery phase before any price, hourly billing with no cap and support that ends at launch. Watch out for the partner who never asks which fields belong to which system. That question is the basis of every good two-way sync.

Should I hire a HubSpot partner or use an iPaaS tool?

If the flow is simple, low volume and fits standard field mappings, use a DIY or iPaaS tool. If you require two-way sync, custom objects, engagements or an ERP connection, then get a HubSpot integration partner. When you add the platform fees, the cost over three years is also lower for many teams for a partner.

How long does it take to integrate a CRM with a partner?

Most integrations are live within about 8 weeks from kickoff. Big projects with many objects or multiple systems can be slower. Similar in-house builds typically take three to six months.

Can a CRM integration partner work with systems outside HubSpot?

Yes. Experienced partners connect CRMs, ERPs, billing tools and industry platforms through APIs or scheduled exports. For example, we connected Salesforce and Route4Me for an elder care nonprofit.
